The Situation
Between January 2025 and July 2026, our wellness consumer brand ran an 18-month optimization program across its Shopify Plus storefront while simultaneously absorbing a major product lineup expansion — including the integration of B2B products and the launch of a new consumer product line in August 2025, both of which reshaped the catalog mid-period. Traffic also declined: sessions in the first half of 2026 were down 15% year-over-year versus the first half of 2025 (298,841 vs. 352,144) due to reshaping of paid media budgets.
Despite fewer visits and a more complex catalog to navigate, revenue efficiency and conversion both moved up.
The Strategy
For a wellness-focused consumer brand, we combined behavioral data, purchase segmentation, and customer feedback to identify core buyer segments and the distinct triggers and objections driving each. Messaging and post-purchase flows were then tailored by segment, lifting conversion and session quality without added media spend.
Storefront usability improvements - navigation, mobile responsiveness, and checkout flow - reduced friction across the path to purchase, correlating with an upward trend in repeat purchase behavior and returning customer rate.
Product pages were restructured for mobile-first usability, search and AI-assistant discoverability, and stronger social proof, supporting both new customer acquisition and repeat purchases from existing owners - reflected in replenishment type SKUs becoming top revenue drivers.
To improve visibility in AI-assisted search, we added crawler readable site guidance, SEO/GEO optimized titles and meta descriptions, and expanded FAQ and structured data. Search attributed revenue remained strong, and a consistent share of direct traffic pointed to growing discovery through AI-driven channels.
Promotional strategy shifted from broad discounting toward supporting recurring replenishment purchases timed to natural usage cycles - an approach reflected in a steadily climbing returning customer rate over the period.
