Doing more with less spend

I consolidated outside vendors, brought core work in-house with an AI-assisted workflow, and cut paid spend, while revenue kept growing.

Brand: DTC air purifier brand

My role: Led the vendor audit, the in-housing plan, and the team that absorbed the work

Period: 2025

The situation

The brand relied on a wide bench of outside vendors and agencies for work that didn't need to live outside the company. That drove up costs and added a hand-off between strategy and execution. The goal was to cut cost without cutting output.

What I did

  • Audited every vendor relationship against its output, cost, and speed, to find overlapping and low-value spend.

  • Built the case for bringing work in-house, prioritized by savings and how quickly the team could take it on.

  • Consolidated five vendors into one (second and third quarters of 2025).

  • Moved campaign management, copy, and reporting in-house, and built an AI-assisted content workflow so the team could absorb the work without adding headcount.

  • Cut paid ad spend (October 2025), and shifted focus to lifecycle and subscriptions, the channels the brand already owned.

Results

  • 5 vendors consolidated into 1

  • Revenue up 5.1% in the 12 months after the cuts

  • Content turnaround cut from 5 days to 3

  • 35–40 emails and up to 20 ad variations produced a month in-house

What this means for your brand

Early stage brands often pay agencies for work a small team could own with the right workflow. Bringing it in-house, and putting the savings toward channels you own, like email, SMS, and subscriptions, makes growth cheaper to keep.
